    How Do You Climb a Mountain?

    How do you climb a mountain? As my wife Denise and I experienced on a recent climb up a southern California mountain, you do it one step at a time.

    This is true of any big goal or vision we have as individuals or as organizations. Our best chance at success is by breaking big goals down into smaller, more manageable steps, and regularly measuring ourselves against those steps.

    But too often we set these “Big Hairy Audacious Goals – BHAG’s” but don’t make the effort to break them down into the steps necessary to take every year, quarter, month, week, and day to accomplish those BHAG’s. Which, if you think about it, is a bit like my wife and I sitting at the bottom of the mountain, looking up at it and envisioning being at the top, but not mapping out the trail or knowing the elevation change or the miles we’ll need to walk or the time and effort required to reach the summit.

    But it’s this kind of planning that’s required to break down a BHAG into manageable steps. And it’s by these manageable steps that we’re able to measure our progress. And by measuring our daily progress we’re able to keep focused on the work before us and not become overwhelmed by the large amount of work we have to do before getting to the top of the mountain.

    At SpringHill our Big Hairy Audacious Goal is to serve 260,000 campers a year by 2025 (for context, we’ll serve about 55,000 in 2013). It’s an exciting goal, but to increase the likelihood of it becoming a reality we had to break our BHAG down into year by year goals, including our 2013 goal. Then we broke down our 2013 goal by season (we have three seasons a year versus four quarters), followed by monthly goals, and finally weekly goals, or steps, we call a split.

    Then every week, as a team, we review these steps or splits. If we’re on track each week, then we know, ultimately, we’re on track this week to reach our mountain top of 260,000 campers by 2025.

    When Mission Statements Become Truly Mission

    Mitch at US NavalOur son Mitch is considering a career in the military so as part of his college exploration Denise and I took him for a visit to the United States Naval Academy. If you’ve ever visited one of the U.S. military academies you know just how impressive they are. They are full of tradition and pride, with a long history of developing young men and women who faithfully devote their lives to protecting our country.

    What I also found impressive about the USNA was its clear mission and their obvious commitment to it. As you might remember from previous posts, mission answers the key question “why does an organization exist?’ The USNA has answered this question by stating:

    “The mission of the Naval Academy is to develop midshipmen morally, mentally, and physically; and to imbue them with the highest ideals of duty, honor and loyalty in order to graduate leaders who are dedicated to a career of Naval service and have the potential for future development in mind and character to assume the highest responsibilities of command, citizenship, and government.”

    It’s crystal clear why the USNA exists by reading this statement.

    But it’s not just having a clear and concise statement of mission that’s critical for an organization. Like the Naval Academy, it’s even more important that the entire organization’s centered on its mission, that every facet, every resource, every person’s aligned to the mission and committed to making it a reality.

    As a matter of fact, as we experienced in our day visit to the USNA, any person who experiences an organization that’s committed to and aligned with its mission should be able to articulate the mission without ever reading their mission statement because it should ooze out of every part and person of the organization.

    And when that happens, as it has at the USNA, a mission statement truly becomes a mission.

    Getting Positive Momentum Back

    Photo Jan 22, 7 28 14 AMMarch Madness just finished and one of the most talked about aspects of the tournament was the concept of momentum. Media analyzed teams by how they got, kept, and then lost positive momentum throughout a game and within the tournament. It seemed, at times, having positive momentum was the most important factor in the tournament.

    Over the last couple of posts I’ve explored the reality and causes of personal and organizational momentum. The question we all face at one time or another, just like the teams in the NCAA basketball tournament, is what do you do to get lost momentum back?

    From my experience there are four specific steps you must take to reverse the negative momentum in any situation, whether basketball, personally or organizationally.

    First, quickly acknowledge that you’ve lost momentum. This usually starts with believing the numbers. Numbers always tell you the direction your headed, not because they’re the whole story but because they’re the leading indicators of the story. Take it from a guy who’s made this mistake to many times – it is way too easy to ignore or explain away the numbers.

    Second, don’t over react to your loss of momentum. Make sure you understand the causes behind the numbers and the momentum going the wrong way. This is the most important step because it’s tempting to fire a shotgun to solve potential problems before you truly understand the root causes.

    Third, once you know and understand the root causes, decide on a course of action to change and get rid of these causes and redirect the course of your momentum.

    Finally, you need to change whatever or whoever will get stop you from doing what’s necessary to change the momentum. And believe me there will be things and people who will stand in the path of any necessary change. So this will sound cold, but you have to be willing to move out-of-the-way, anything and everything, including people, who will work to stop you. If you don’t, I guarantee, your best laid plans will whither on the vine.

    What’s Important Right Now?

    2013-03-24 02.30.17After the first game of our boys’ high school’s district basketball tournament (which they won) my son Mitch and I talked about his performance. He wasn’t happy in how he played and had begun to worry about its implications for next year’s season.

    In light of the district championship game two days away, I asked him, “in terms of basketball, what’s important right now?” He looked at me with this dawn of realization and said “to win Friday night’s game.” To which I said “You’re right, it’s the only thing you should be thinking about right now, because winning Friday’s game is the most important thing you and your team can do right now. You’ll have plenty of time to think about next season when this season’s done.”

    Mitch then looked at me and said “I’ve just had one of those ah-hah moments. ‘What’s important right now?’ is the question I need to ask myself every morning.”

    And of course Mitch is right, “What’s Important Right Now?” is a question every organization, every person in every organization, and frankly, all people need to ask themselves. It’s the question that keeps the right things in front of us and keeps the distracting issues off to the side. (Click here to see other important questions leaders and organizations need to ask)

    So the next day Mitch printed and framed this question “What’s Important Right Now?” and hung it in his room so he’d be focused on the right things, every day. Will you follow Mitch’s lead and ask yourself “what’s important right now“, every day? You and your team will thankful for the clarity it brings.

    Leading by Asking the Right Questions

    085Leadership is more about asking the right questions than having all the answers.

    Implied in my last post, What’s Required to Lead Teams, Organizations and Movements, is the reality that best Organizational Leaders ask the right questions.

    That’s because asking the right questions creates dialogue, and dialogue is critical for creating shared vision and values, as well as creating a strong commitment to both the people and the organization’s mission. So the leader’s job is to ask the right questions and listen to all the answers and discussion that follows.

    Asking the right questions also requires asking the right people. In most organizations the right people included include employees, board members, customers, potential customers, volunteers and donors (for non-profits), and yourself. Of course it’s not always practical to ask every person in each category, but it’s important to find the right number of people in each group, remembering that the goal is to create dialogue, commitment, and clarity in the answers to the Right Questions.

    Finally, though it’s obvious, if leaders are to lead through asking the right questions it requires them to ask these questions with humility, to be truly open to hearing things they may not like to hear, to respect both the messages and the messengers, and finally, to have the wisdom to sort through the array of answers to find the common themes which, ultimately leads to the right answers.

    So what are the right questions that need to be asked?

    They’re questions that center on the four areas leaders need to lead – Organizational Thinking, People, Resources, and Self – discussed in my last two posts.     What’s Required to Lead Teams, Organizations and Movements

    OLYMPUS DIGITAL CAMERAWhen it comes to leading others, whether it’s a team, an organization or even a movement, there are four areas that require leadership – an Organization’s Thinking, People, Resources, and Self.

    Let’s start with an Organization’s Thinking. Thinking is the way an organization sees the world and sees itself in the world, then through these lenses, develops a sense of what’s important, articulating its purpose and distinction as well as unity in its beliefs and aspirations.
    Thus the leader’s job is to bring clarity to each of these culture defining attributes by asking the right questions and creating the best dialogue.

    The second area in which a leader must lead is People. People not only desire to be a part of something significant (as defined in an Organization’s Thinking) they want to know where they fit and what they can do to contribute to the organization’s success. An organizational leader’s job is to provide clear answers to these questions for the People they lead.

    The third area of leadership is Resources. Resources include time, property, facilities, technology, money, intellectual properties, partnerships, and any other tools at the disposal of the organization for the purpose of advancing its mission. To lead an organization’s Resources requires setting clear priorities which maximum the use of these resources. It also requires continuously improving as well as assuring the growth of these resources so that the organization can achieve its vision.

    Finally a leader must lead Self by assuring their own time, focus, and attention’s aligned with the Organization’s Thinking, People and Resources. There needs to be a clear and visible sense of consistency, one that’s seen by anyone associated with the organization, between the leader and these other three areas. This can only be accomplished with honest self-evaluation and frank input from others.

    In my next post we’ll look at an approach to leadership that makes leading an Organization’s Thinking, its People, Resources and Self a reality.

    Personal and Organizational Leadership and Why You Need Both

    121There’s an entire industry dedicated to helping people become leaders and much of it focuses on what I call Personal Leadership. Personal leadership encompasses those character traits and qualities a person needs to have to be an effective leader. This is especially true of the messages from authors and speakers who come at leadership through a Christian perspective.

    And it’s obvious why this is the case. Effective, world-changing leadership always begins with the leader. So it follows that helping people think and behave in a way conducive to being a leader is essential. We might even say it’s the first and most important step in leadership development.

    Unfortunately leadership development gurus, and leaders themselves, too often stop with personal leadership. This happens because we believe that the most important thing is, well, the only thing. But unfortunately, this is rarely true in life or in leadership.

    You see, people who want to be world-changing leaders, can and will only do so by leading others in the context of movements, teams, and organizations. And it’s in these contexts that a leader needs more than just personal leadership qualities. They need, what I call, Organizational Leadership
    ability.

    Organizational Leadership includes those attitudes, perspectives and behaviors that move people from being a group of individuals to becoming a team, from being disorganized and unfocused to becoming aligned and disciplined, from doing a job to making a difference, and from just existing to changing the world.

    What does it take to practice Organizational Leadership? It requires leading in four specific and integrated areas:

    Organizational Thinking

    People

    Resources

    Self

    Each of these areas is critical to creating and leading teams, organizations and movements. In my next two posts I’ll outline their meaning and what it takes to lead in each.

    Teaching to Learn

    2013-03-04 15.25.29Last week three SpringHill staff and I taught seminars at the Christian Camping and Conference Association’s (3CA) Great Lake’s Regional Conference. It was a chance for us to share with other Christian camping professionals some of what we’ve learned over the years. Teaching in this context clearly aligns with our vision of being an “influential ally” of other like-minded and kindred spirited organizations.

    But the truth is teaching is also one of the best ways to learn and so, to be honest, it’s also another reason we were willing to invest the time of four people to teach at this conference. You see when you teach (and do a good job teaching) it requires a number of things from you that benefits you as a learner.

    First, it requires you to know your subject well enough to confidently stand before people to present and to handle any questions and disagreements that arise.

    Secondly, teaching forces you to be able to communicate what you know in a clear and compelling manner. And the more clearly you can communicate something the more clearly you actually understand it.

    Finally, teaching requires further learning because you always discover the gaps in your knowledge and understanding which leads to the need to fill those gaps before standing in front of a crowd.

    So I’m a big believer in teaching as one of the best ways to learn and take every opportunity I have to teach. And every time I do I always walk away better for the experience.

    So will you consider teaching at a conference, class or other venue if offered an opportunity? You’ll be glad you did, and so will the people who’ll benefit from all that you’ve learned.

    Selecting a Summer Camp for the Kids You Love – Part 5 Transparency and Accountability

    003The final criteria for evaluating and choosing a camp for the kids you love is simply transparency and outside accountability. Without these two qualities it’s nearly impossible to evaluate all the other areas we’ve discussed over the past four posts. So in many ways you must begin your assessment here.

    Let’s first look at transparency.
    Transparency is the ability to see into something. It’s vitally important that there’s transparency in any organization that serves kids. There should be no dark corners or secrets when it comes to the care of children.

    You can quickly tell the transparency of a camp by asking for following questions:

    1. Are tours available, especially during camp operations? You should expect to be able to visit and see camp.
    2. Has the camp been able and willing to answer all the other questions you’ve asked? Did you receive them forthrightly or was it a struggle? If a camp can’t or won’t answer your questions you don’t want to send kids you love there.
    3. Does the camp provide parents glimpses into a child’s camp experience via video, photos, text messages or emails? They should unless the program, such as a wilderness program, can’t accommodate them.
    4. How easy is it to connect to camp staff especially when camp is in session? What’s the process for doing so? You should be able to reach someone 24 hours a day, 7 days a week when camp is in session.

    Outside accountability is an often overlooked but vitally important quality every camp should voluntarily submit themselves to if they’re the kind of camp worthy of the kids you love. So you should look for the following types of certifications and audits in any camp you’re considering:

    1. Certification by the American Camping Association (ACA)? The ACA is the camping industry’s only general certification program. Their standards are high and the audits beneficial. You should think twice before sending your kids to a camp that has not been certified.
    2. Meet all state regulations and inspections. Note some states are better at this than others.
    3. Outside companies that design and certify high adventure activities such as zip lines, ropes courses, climbing walls, etc. There are experts in this field that help camps operate and provide safe activities.
    4. Best Christian Workplaces certification or others like it. These outside firms provide insight into the kind of leadership and organization a camp is and how it operates.
    5. Evangelical Council of Financial Accountability (ECFA) or other outside financial groups that assures integrity in the camps financial practices.

    When you evaluate your camp options against the criteria from this post and the previous four posts you’ll make the right decision for the kids you love.

    Selecting a Summer Camp for the Kids You Love – Part 4 Camping Operations

    132One of the most important areas to consider when evaluating summer camp options for the kids you love is to understand a camp’s day-to-day operations. And central to a camp’s operations is both its safety and emergency policies and practices, and the condition and care of its facilities and activities.

    When considering safety and emergency policies and procedures you should ask the following questions and look for the following answers:

    1. What does the safety program look like? Is it documented? What is the safety record of the camp? Is the staff knowledgeable and committed to the program?

      A camp should have a clearly articulated safety program with a professional leading it. This program, including its procedures should be documented and available for your review. Finally the camp should be able to provide you a summary of their safety record based on their record keeping and documentation. If there are no records there is no safety program.

    2. Are there inspections on equipment, activities and buildings? How frequent are the inspections? Who conducts the inspections and is there a record of these inspections?

      Camp activities, equipment and buildings receive heavy use, especially during the summer, and proper and timely inspection should be completed by qualified people with records of these inspections to assure the safest camp conditions.

    3. Does the camp have an up-to-date and complete Emergency Action Plans (EAP’s)?

      Don’t be afraid to ask the camp for copies of their EAP’s. Camps should have clearly written out and communicated EAP’s and thorough trained staff in preparations for a number of potential emergencies such as severe weather, fire, camp intruders, missing campers, etc.

    Ask the following questions about the care and maintenance of activities and facilities:

    1. What is the age of your facilities and activities? When did the last remodeling and updating happen? What is preventative maintenance schedule?

      One of the foundations for creating a safe camp experience is well maintained facilities and activities. You can learn a lot about the safety of a camp by how well maintained the facilities and activities are.

    So remember, understanding how a camp plans, prepares, maintains, trains and practices these key elements of their camping operations is critical to selecting a camp for the kids you love.
